🤝 Client & Project Background
Ceribell Inc., a pioneer in neurological care from Stanford, developed a groundbreaking vision: to make brain monitoring as fast and simple as taking a blood pressure reading. They designed a novel, headband-shaped portable EEG (Electroencephalogram) prototype with integrated AI analytics. However, transforming this innovative prototype into a reliable, compliant, and commercially scalable medical product presented immense supply chain and manufacturing challenges. Ceribell partnered with LKK for our proven expertise in medical-grade supply chain development, precision manufacturing, and rigorous quality management to bring their vision to life.

The project demanded an uncompromising approach to quality and performance:
- Medical Compliance: All components and processes must meet stringent FDA regulations and biocompatibility standards.
- Technical Precision: Critical components must achieve microvolt-level signal accuracy and stability for clinical-grade data acquisition.
- Scalability & Cost-Effectiveness: A robust supply chain had to be established to support global commercial demand while controlling costs.
- "Zero-Defect" Quality: As the product includes single-use consumables that cannot be 100% inspected, near-zero-defect quality had to be engineered into the manufacturing process.
💡 Solution & Process
While Ceribell owned the brilliant industrial design and AI software, LKK was tasked with turning the design into a manufacturable reality. Our core contribution was the end-to-end development, sourcing, and management of the entire supply chain, overcoming unprecedented challenges.
1. Strategic Supplier Development for Critical Components
We faced a new product architecture requiring the development of entirely new supplier capabilities.
- Elastic Headband: This was not a standard textile but a functional material requiring constant elasticity, durability, biocompatibility (FDA certified), and the ability to embed electrodes. Initially, a lack of large-volume orders made supplier engagement difficult. Our team identified, technically assessed, and nurtured a strategic partner, securing a long-term supply of this mission-critical material.
- High-Precision Electrode Wires: Capturing microvolt-level brain signals demands wires with exceptional impedance control, noise immunity, and stability. We launched a nationwide search, conducting rigorous comparative testing to finally select a specialist supplier whose product met the exacting standards for clinical signal fidelity.
- Conductive Gel & Precision Packaging: This was among the project's most significant engineering hurdles. The non-solid gel, a disposable consumable, required precise pre-packaging into plastic housings with critical demands on sealing integrity, fill-volume accuracy, and reliability. The packaging dimensions had to be millimeter-perfect. Our team led extensive material studies, packaging process trials, and custom mold development, collaborating closely with suppliers to create a high-precision, automated production line that ensured reliability and cost-effective mass production.
2. Precision Molding & Manufacturing
The product's structural components required multiple sets of high-precision molds. LKK managed the complete process from mold design review, T1 trial runs, modifications, to final approval, ensuring every part met strict design tolerances and medical aesthetics, facilitating automated assembly.
3. Quality Control & "Zero-Defect" Manufacturing
We embedded quality into every step of the manufacturing process.
- Process Control: For critical risk points like wire oxidation or gel leakage, we established strict In-Process Quality Control (IPQC) checkpoints and utilized Statistical Process Control (SPC) to monitor production stability in real-time.
- Automated Assembly & Testing: We implemented automated assembly lines and end-of-line functional testers, ensuring 100% of finished devices were tested for performance and reliability before shipment.
